What is the LEAP Discovery Workshop?

LEAP is a product design, strategy, and innovation agency led by Rob Hamblen, Design Thinking & Sprint Master and former Design Director of renowned agency AJ&Smart.

This discovery workshop is used to meet the client’s company and help them find an understanding of where their processes can be streamlined.

You’ll do this by rounding up the client’s key stakeholders for the purpose of identifying problems, turning those problems into challenges, and then prioritizing and acting on potential solutions.

This workshop takes place over three separate sessions, but we’ve wrapped it all into one agenda for you.

Objectives of a discovery workshop

During this workshop, you’ll:

  • Identify problems
  • Reframe those problems as challenges
  • Brainstorm solutions
  • Decide what to execute on
  • Make solutions actionable
  • Define the action roadmap
  • Identify audiences
  • Improve workflows

When should you run this discovery workshop?

You should run this discovery workshop with new clients who know they have problems, but can’t quite put a finger on what they are or how to solve them.

It’s a great stepping stone into running a larger Brand or Design Sprint.

How to use this template

Here’s what’s included in this three-session agenda template.

Make sure you attach your Miro board to all the blocks and breakouts that need the Miro board.

1. Welcome everyone! 🤩🚀

2. Client Intro

Time: 5 minutes

Let the client introduce why we're doing this workshop to their team and give an overview of the collaboration ahead.

3. Quick overview 👀

Time: 10 minutes

Give participants an overview of the Miro board you’ll be working with (available here: [link]) and teach them the basic functionality of Miro.

4. Icebreaker 🧊🧊

Welcome to the Monsterland!

We give all participants 10 same pieces of Lego during in-person workshops and ask them to create a bird. As we cannot be in a one-room together, we'd love to start this workshop with something similar to ease the mood and have a little fun. So let's create your monster! 👾

  • Only give 2 minutes to create a Monster
  • Give a warning at 1 minute left
  • Call out some of the best monsters for special acknowledgments
  • Ask Client Ambassador to call out some of their favourites

5. Session 1 - Sailboat ⛵️

Time: 50 minutes

Let's reflect together on what worked well and what did not!

  • Allow 3-5 minutes to explain the exercise
  • Remember to add some words of encouragement
  • Dedicate 6 minutes per quadrant
  • Let the ambassador call out more noticeable contributions
  • Allow voting

6. Session 1 - Prioritise problems 💸

Time: 5 minutes

Capture the most critical challenges blocking us from our goal. This is done silently & without discussion. 🤫

  • Arrange the most-voted post-it notes into the "tree"
  • Allow 5 minutes for client ambassador playback to call out the most noticeable problems

7. Breeeeeaaaaaaaaaaak! 🍐🍎🍏🥐🥯🧀

Time: 5 minutes

8. Session 1 - Reframe the problems as challenges

Time: 25 minutes

Tools: Miro Board

Take the top-voted problems from the Sailboat and reframe them as standardised challenges. This will help us with solution ideation.

  • Explain the exercise and power of HMW statements
  • Create an example of the HMW statement
  • Allow the team to create multiple HMWs for each problem
  • Let the ambassador go through and call out the one that resonates the most with the team
  • Check Butter chat or queue for questions

(In order to keep it within 25-30 minutes, cap it to only 5 problems as HMWs)

9. Session 1 - Ideate a mass of solutions 💡

Time: 35 minutes

Think of solutions to the challenges. Remember: No idea is a silly idea!

  • Allow 2 minutes per HMW or Challenge
  • Encourage participants to go for quantity rather than quality
  • No idea is a silly idea!
  • Give participants 8 minutes to read all the ideas
  • Allow voting (only 1 dot per challenge)

10. Session 1 - Decide what to execute on 🚀

Time: 40 minutes

Effort/Impact Matrix! Our favourite, as it makes the prioritisation so much easier!🙏

  • Pull all-important feedback notes from your Ideation Board
  • Take each idea & ask your team whether they think it should go higher or lower on the “Effort” and “Impact” axis
  • Try to limit discussion to keep the workshop flowing
  • Agree to work on the highest-impact, lowest-effort idea first!

11. Session 1 - Make solutions actionable 📅

Time: 20 minutes

Takes the solutions in the Effort/Impact Scale’s “sweet-spot” quadrant and come up with 3 action steps for the solution.

  • Take the solutions in the Effort/Impact Scale’s “sweet-spot” quadrant and ask the team to come up with 3 action steps for testing the solution
  • Ideally, the action steps should take 2 weeks or less to measure effectiveness and repeat accordingly

12. Another break! ☕️🍺🍷

Time: 20 minutes

13. Session 2 - Define 180 days Roadmap 🎉 (Now-30-60-90-180)

Tools: Miro Board

This exercise is to help us think about what progress looks like over the next 180 days.

  • Encourage the team to come up with predictions for each milestone
  • Allow approximately 4 minutes per milestone
  • Allow some time to read through all predictions (time depends on the number of post-it notes)
  • Encourage the client ambassador to call out the most interesting or important to the product

14. Session 2 - What, How, and Why? 🧐

Time: 25 minutes

Write your ideas for what, how, and why to align with your team on what the company does, how it does it, and why!

This is just an introduction to what could be a Brand Sprint Framework.

  • Explain What, How, and Why Framework
  • Allow 7 minutes for everyone to write one idea for what, how, and why
  • Each person votes for their top 2-3 for each section
  • Discuss each "What" & "How" for 5 min each
  • Discuss "Why" in 10 minutes
  • This can be difficult. Agree to today’s version as a placeholder

15. Session 2 - Top three Audiences 🕵🏻‍♀️🧕🏾🧛‍♂️

Who qualifies as an “audience”? Customers, for sure. But you can think more broadly by asking this question: Whose opinion do we care about?

  • Encourage the team to write down their audiences/customers
  • No argument or discussion yet
  • Let the team vote for their top three audiences
  • Allow 5 minutes for discussion
  • Client Ambassador makes the call and puts the top three audiences in order

16. Break Time! 🥐

17. Session 3 - Describe your process 📝

Time: 30 minutes

Tools: Miro Board, Breakouts

Let's understand what your workflow looks like and how it can be improved.

  • Ask each department to define their workflow process
  • By using red dots, identify where the process could be improved
  • By using green dots, identify where the process works well
  • Find ways to understand where each team's processes overlap with other teams
